Do You Need a GEO Agency, a GEO Tool, or both?
Building a strong AI search presence is top of mind for all marketing leaders at present. And one of the most common dilemmas CMOs face is whether to invest in a GEO / AEO tool or partner with an AI search optimisation agency.
The answer depends on your team’s capabilities, resource availability, and strategic ambitions.
At a glance: GEO/AEO Tool vs Agency decision matrix
Use this comparison matrix to determine whether your organisation needs to partner with a GEO agency or is better off investing in an AI search optimisation platform.
| Feature / Need | GEO Agency (Accuracast) | GEO Tool SaaS |
|---|---|---|
| When to choose | Brands needing strategic direction, technical execution, and heavy lifting. | Brands with strong in-house content/SEO teams needing data. |
| What you actually get | Bespoke consulting, audits, schema setup, and natural language content creation. | Analytics, tracking dashboards, and prompt research. |
| Cost & Risk | Retainer or project-based consulting fees. Proven frameworks reduce trial-and-error risk. | Software subscription (SaaS model). High dependency on internal skills and limited scope for experimentation. |
| Speed vs certainty | Structured onboarding, faster path to tangible impact and desired outcomes. | Instant data access, but delayed impact without dedicated resources and time from your team. |
| Competitive edge | 20+ years of SEO expertise, translating search algorithm shifts into measurable growth through optimisation. | Feature-led innovation; value depends on your team’s maturity and capabilities. |
| Execution responsibility | Strategy and implementation delivered end-to-end. | Insights provided. Execution sits on your team’s shoulders. |
GEO Agencies and AEO Tools Solve Different Problems
An AI search optimisation agency like Accuracast helps brands develop and execute a complete optimisation strategy. Tools and AI platforms, on the other hand, provide data, monitoring and insights to support decision-making, but they still require expertise and someone to implement changes to the content.
The dream of a comprehensive AI SEO tool is just an aspiration that none of the existing tools are anywhere near achieving. At present, whether you pick a traditional SEO tool such as Semrush, Ahrefs or Yoast or enterprise tools like BrightEdge and Conductor, they all tend to provide the same set of cookie-cutter suggestions. Newly launched GEO / AEO-specific tools like Profound, Peec AI and Searchable also provide useful data and analysis, but they aren’t much better at recommending content strategies. This should change over time, as AI evolves, but we’re not quite there yet.
AEO Tool Limitations
Research from multiple sources has found that less than 15% of citations come from your own property. One could argue this means 85% of GEO work must focus outward, on third-party sites rather than your own domain. This focus on just your domain one of the biggest limitations of any AI SEO platform.
Additionally, AI tools cannot tell you:
- Whether your prompt sets actually matter for your business, or if they have an inherent bias
- How to map your site-wide content architecture for better AI and traditional search visibility
- Why your competitors’ brand and content gets more visibility than yours
- Visibility scores – these are vendor-specific
- Consistent scoring for content, since models change frequently and scores are directional, not absolute
When should you choose an AI search optimisation agency?
Growing brand presence on AI requires strategic direction and a clear content map. Companies that lack specialist AI search optimisation expertise in-house must partner with external providers who have specific experience with conversational AI visibility.
If your website needs technical upgrades, or your team lacks the capability or capacity to implement content optimisations and to create new content, partnering with an agency will speed up progress and reduce trial-and-error.
Partnering with an agency to create content that’s aligned to how AI systems retrieve and cite information can also boost the content production velocity, reducing time to results.
Agency deliverables
At Accuracast, our GEO services cover benchmarking current AI search presence, strategy development, technical audits and recommendations for optimisation, technical implementation for structured data and schema, content optimisation, end-to-end execution, and performance tracking.
When does an AEO tool make more sense?
For companies with mature in-house SEO and content teams, GEO / AEO tools can provide the data and analysis at scale, which the in-house team can then translate into actionable content and structural adjustments. The requirement of tools is clearly defined in this case – they serve as a means to efficiently collect performance and visibility data.
Tools like Profound, Peec AI and Searchable do a better job than traditional SEO of collecting and estimating AI visibility data. It is important to note that none of these tools have access to 100% accurate data from the platforms. They all rely on statistical approximations based on sampled data. As a best practice, at Accuracast, we combine data from multiple tools to get a better estimate from a broader dataset.

Cost, Risk and Return: What’s the Trade-Off?
Budgeting to work with an AI search optimisation agency will typically require a one-off audit fee, and then an on-going retainer. Some agencies may offer a fixed-duration project fee, but then you’d be responsible to carry on GEO work beyond that project duration. What you get, in return, is access to specialist expertise and more experience, with greater accountability, without having to build or re-train in-house teams.
GEO tools can be attractive for businesses that want to scale GEO efforts without proportionally increasing costs. Most platforms tend to be cheaper than agencies – though some enterprise AEO tools cost as much as a small agency’s retainer. The hidden cost, though, is the internal resource requirements and time lost in learning and testing for favourable outcomes. Success depends heavily on your team’s capability and time. We often see a higher risk of insight accumulation – where marketers have lots of data – but don’t act on it.
Competitive advantage comes from execution
Agencies like Accuracast bring deep search expertise built across multiple clients and sectors and over a long period of time (we’ve been doing SEO for 20+ years) covering multiple algorithm shifts. We use a lot of the same tools ourselves to gather insights, but we provide the additional strategic interpretation, identification of emerging AI trends, and we execute on these insights. Even the most innovative AEO tools lack these capabilities.
Who owns the work?
More importantly, when you partner with an agency, they will typically take ownership of the end-to-end process, from audit to implementation, and subsequent measurement.
Working with AI optimisation tools only brings you insights and some suggestions, but the burden of the work falls squarely on your team. Success depends entirely on how good you and your team are at prioritising, resourcing, and committing to execution.
The smartest brands don’t choose one or the other
Most advanced teams combine strategic agency input with the scale offered by technology. But without strategy, tools alone don’t create advantage. The strongest GEO programmes typically bring together strategic guidance from AI search optimisation agencies, measurement and monitoring from AEO tools, internal stakeholder alignment, and consistent optimisation and testing.
AEO tools can help you understand what’s happening. A good GEO agency can help you change what happens next. Without strategy and focused execution, tools are just dashboards. The greatest advantage comes from combining human expertise with technology for scale.
